In this article we explain in more detail what types of indicators are available for Key Results.
After building and aligning the individual, team and/or company goals and Key Results, we should register them on the Qulture.Rocks platform in order to facilitate the monitoring and alignment of progress. However, what are the types of goals that can be registered in the platform?
The OKRs module provides four types of Key Results: a) Increase Value, b) Decrease Value, c) Keep Value, and d) Deliverable. We will explain to you the particularities and which parameters you should insert in each one of them so that you can choose which one best fits your reality! To do this, we will create one goal of each type for our example goal, which is:
"Being a reference company for our employees”
Let's go:
Increase value:
This option is used when the target to be reached should be higher than the initial value.
Example:
"Increase sales for the month from $10,000 to $20,000"
To register this goal in the platform, you must choose the option Increase Value:
-
KPI or Deliverable: Name of the Key Result. In the example shown, "Increase month sales from $10,000 to $20,000".
-
Description (Optional): Important details about the Key Result.
-
Type of Key Result: Increase value.
-
Weight: What is the weight of this Key Result within the defined Goal.
-
Indicator Initial Value: Enter the current/initial value of the indicator. In the example shown, the current billing is R$10,000.
-
Indicator Target Value: Enter the desired value for this indicator; your target. In the example shown, the target is R$20,000.
-
Value Measure: Enter the unit to measure your Key Result, it can be "R$", "%", "clients", etc. In the example shown, the unit is R$.
-
Who will be the owner?: The employee who will have this Key Result on his home page and the main person in charge of the goal, is the same person responsible for the goal.
-
Who contributes directly?: Employees who actively participate in achieving this goal. It will be shared with them and will appear on their home pages
After this configuration, we have the following Key Result:
To update the progress you need to click on the current target number, 10,000 in the example, and update to the current reached value. You can also do this by clicking on the Key Result (this article can help you with this).
According to the parameters entered, when you reach the result 20,000, you will have reached 100% of the goal:
On the other hand, if the result had been 15,000, the range would be 50%:
And why 50%? In this example of an invoicing goal, the variation between the initial value and the goal is 5,000, so for each $1,000 we distance from the goal, we have a proportional variation of 10% in the goal progress, and so on.
Similarly, if the result achieved was 25,000, the goal progress would be 150%
Drecrease Value
This option is used when the goal to be achieved must be less than the initial value, for example: "Decrease TO from 20% to 15%" To register this goal on the platform, the following parameters must be entered:
-
KPI or Deliverable: Name of the Key Result. In the example shown, "Decrease TO from 20% to 15%".
-
Description (Optional): Important details about the Key Result.
-
Type of Key Result: Decrease value.
-
Weight: What is the weight of this Key Result within the defined Goal.
-
Indicator Initial Value: Enter the current/initial value of the indicator. In the example shown, the TO is currently 20%
-
Indicator Target Value: Enter the desired value for this indicator; your target. In the example shown, the desired is 15%.
-
Value Measure: Enter the unit to measure your Key Result, it can be "R$", "%", "clients", etc. In the example shown, the unit is %.
-
Who will be the owner?: The employee who will have this Key Result on his home page and the main person in charge of the goal, is the same person responsible for the goal.
-
Who contributes directly?: Employees who actively participate in achieving this goal. It will be shared with them and will appear on their home pages
After this configuration, we have the following Key Result:
To update the progress, click on the goal value and update to the current reached value. Example, if your new value is 18%:
Keep Value
This is recommended when the indicator should hold at a given value. This hold can be above, below, or keep the value itself. For example:
"Keep online service response time less than 5 minutes"
To register this goal in the platform, you must enter the following parameters:
-
KPI or Deliverable: Name of the Key Result. In the example shown, "Keep online service response time less than 5 minutes".
-
Description (Optional): Important details about the Key Result.
-
Type of Key Result: Decrease value.
-
Weight: What is the weight of this Key Result within the defined Goal.
-
Indicator Initial Value: Enter the current/initial value of the indicator. For the example, 5 minutes
-
Indicator Target Value: Enter the desired value for this indicator; your target. In the example shown, the desired is 5 minutes
-
Value Measure: Enter the unit to measure your Key Result, it can be "R$", "%", "clients", etc. In the example shown, the unit is minutes.
-
Keep type: If your goal is to keep the value above the entered value, choose the option "Above the keep value is better"; If your goal is to keep the value below the entered value, choose the option "Bellow the keep value is better"; If your goal is to keep the value exactly as entered, choose the option "Should stay in the keep value". In the example shown, you want to keep the service time shorter than 5 minutes, so you choose the 2nd option.
-
Who will be the owner?: The employee who will have this Key Result on his home page and the main person in charge of the goal, is the same person responsible for the goal.
-
Who contributes directly?: Employees who actively participate in achieving this goal. It will be shared with them and will appear on their home pages
After this configuration, we have the following Key Result:
If your progress is 4, you have achieved 20% more than expected, so your achievement will be 120%.
On the other hand, if your progress is greater than 5, for example 8, your achievement will be 40%.
Deliverable
It is recommended for cases where there is no partial result, it is like the famous expression "It's all or nothing". Example:
"Implement new performance evaluation model"
To register this goal in the platform, you must enter the following parameters:
-
KPI or Deliverable: Name of the Key Result. In the example shown, "Implement new performance evaluation model”.
-
Description (Optional): Important details about the Key Result.
-
Type of Key Result: Deliverable.
-
Weight: What is the weight of this Key Result within the defined Goal.
-
Deadline: Until when the Key Result should be completed to count towards the total % of the goal.
-
Who will be the owner?: The employee who will have this Key Result on his home page and the main person in charge of the goal, is the same person responsible for the goal.
-
Who contributes directly?: Employees who actively participate in achieving this goal. It will be shared with them and will appear on their home pages
After this configuration, we have the following Key Result:
In this type, you simply have to "check" the moment you reach this goal and the "Goal Progress" will automatically change to 100% (as long as you complete it by the deadline):
These are the four types of goals that can be registered on the OKR module in the Qulture.Rocks platform. Above, we presented the separate creation of each Key Result type in the example objective so that you could see the direct impact on "Goal Progress". But how would the creation of all three goal types within the example goal look like? Take a look:
Since we included equal weights for the Key Results, for the example, the overall achievement of this goal was 85%:
If we had included different weights (learn more about how to set your weights here), the system would make a weighted average of the achievement of each Key Result to arrive at the final Goal calculation. For example:
Where:
KR = Percentage achieved of that Key Result
P = Weight of that Key Result
∑P = Sum of the Weights of these Key Results
Now that you know the types of goals that can be registered, it's time to get started! Enter the platform and register your objectives and goals for the cycle!
